Weaning at 18 months — how to do it gently without drama

Baby is 18 months and I'm pregnant again (surprise!) so I need to start thinking about weaning. She still nurses 3–4x a day including once at night. I do not want to do cold turkey — she'll be devastated. Has anyone weaned a nursing toddler gently? Did you drop one feed at a time? How long between each drop? What substitutes worked for comfort (sippy cup, cuddles)? And for the night feed — that seems like the hardest one. Any books or resources you'd recommend?
